The Council

Who prepares a Quest before the Heroes start, and how the Council Hall works.

Before a Quest reaches the Heroes, a small Council prepares it. The Council writes and gathers the requirements and designs, produces the time estimate, and sends its work to the King for approval. Only when the King approves the Council does the Quest move on to delivery.

The seats

Every Quest has three Council seats. Each one is a specific person, chosen by the King.

Wizard

Product Manager. Oversees project requirements, stakeholder communication, and timeline management. Runs the AI estimate and approves it for the General.

General

Tech Lead. Leads technical decisions, architecture design, and code review. Confirms and sets the estimate and picks the Hero team.

Alchemist

Designer. Crafts user experiences, visual designs, and makes sure design is consistent.

One person can hold only one seat on a Quest. Assigning someone to a seat that is already filled replaces the previous holder.

Who assigns the Council

The King assigns the Council while creating the Quest, or later from the Quest’s Council tab with Change Member. Seats can be changed while the Quest is an Idea, Not Started, or In Council. Every newly seated member receives a notification.

Assigning the first member moves a Quest from Idea to Not Started.

Skipping seats on a Side Quest

A Side Quest can leave seats out. When you create one, each seat has an Include in Council Review checkbox. A skipped seat:

  • shows as Skipped in the Council tab, with the note “This role is not included in council review for this Side Quest.”
  • cannot be assigned, submitted, approved or sent back.

If all three seats are skipped, the form shows Proceeding without council review, and starting the Council moves the Quest straight to Approved.

Starting the Council

When the Quest is ready to prepare, click Start Quest on the Quest page (the King, or anyone allowed to manage Quest status). The Start Council Preparation dialog checks the requirements:

Quest name and description set

Wizard (PM), General (Tech Lead) and Alchemist (Designer) assigned

Skipped seats on a Side Quest count as filled.

Due date specified

If anything is missing, the dialog shows Requirements Not Met. Otherwise click Start Council Preparation: the Quest moves to In Council and appears in each member’s Council Hall.

The Council Hall

Open Council Hall from the sidebar. It lists the Quests currently being prepared by the Council you sit on. The King and Council roles see it; Heroes do not.

The left column, “My Quests”, lets you narrow the list:

FilterOptions
Status tabsPending, Approved, Under Review, Need Action
SearchBy Quest name
TypeAll Types, Normal Quest, King Quest
PriorityAll Priorities, Critical, High, Medium, Low
OwnerFilter by Owner

The right column shows the selected Quest, top to bottom:

  1. Header: name, description, owner, due date, coins, and your status.
  2. Feedback from King: only when the King asked you for changes.
  3. Estimate panel: once an estimate exists. See Estimation.
  4. Your Contribution Materials: your links and the Quest’s files. See Materials.
  5. Notes for the King (Optional): context or questions for the King, up to 2000 characters. They save when you leave the box, and the King sees them when you submit.
  6. Team comments: a thread for the Council.
  7. Review & Submit: the Send for King Review button. See Submitting and approval.
